Ending the Discount Spiral Without Losing the Sale

ModelRock Lashes is a premium vegan and cruelty-free beauty brand serving two very different customers: everyday retail shoppers and professional makeup artists buying in bulk. Acquisition was strong. Surface metrics looked healthy. But heavy discounting had trained customers to wait for deals, and one blanket promo was going to everyone regardless of who they were. Margin was bleeding.

Brand Alignment

ModelRock’s vegan and cruelty-free positioning meant the brand had real values worth communicating, and discounting was actively undermining them. Competing on price made the brand feel commoditized. Competing on quality, ethics, and expertise made it feel premium. The offer framework was rebuilt entirely. Broad percentage-off promotions were replaced with AOV-driven mechanics, threshold incentives, curated bundles, and kit-building offers applied differently depending on which segment was receiving them. Retail shoppers got value-framed bundles. MUAs got volume-based incentives that rewarded larger orders.

What We Built

The first move was a full audience split. Retail customers and MUA/bulk buyers got entirely separate lifecycle paths: different flows, different messaging, different cadence, different offer logic.

For retail, the focus was product confidence. Discovery-led flows guided shoppers to the right lash style, then layered in cart-building add-ons and post-purchase education to drive repeat buys without a discount.

For MUAs, messaging shifted to professional identity and restock logic. Pro-level bundles, volume benefits, and “always have stock” positioning drove larger orders without price cuts.

The discounting didn’t stop overnight. We transitioned gradually: first replacing blanket percentage-off promos with AOV-driven offers and threshold incentives, then scaling those back as the audience responded to value-led messaging instead. Over time, discount dependency dropped, AOV climbed, and revenue grew while the brand actually gave away less margin.
